Four team lanes on a five quarter roadmap at an accounting software company

Swimlane roadmap slide with one lane per team

A swimlane roadmap slide shows several teams' plans side by side over the same period, one lane per team, so leaders can see who is doing what and where the work overlaps. This one covers five quarters at Brindell Ledger, a fictional accounting software company, across four teams.

When this is the right slide

Right when leaders need to see four teams' plans over the same four to six quarters, with an owner per lane, to spot where work overlaps and stretches people.

What to swap it for

Timeline: Phase Rollup Gantt. When a single team or stream needs its own plan shown as four to six phases over about five months.

What this slide shows

The title reads Brindell Ledger Team Roadmap, with the framing line: four lanes, one per team, over five quarters, and each lane is owned by one lead who reports on it monthly. A Gantt fills the slide with columns from Q1 2027 to Q1 2028 and nine striped rows. Product: multi entity books across Q1 and Q2, labelled up to 10 entities; bank feed rules across Q3 and Q4, labelled auto coding. Platform: database migration from Q1 to Q3, labelled zero downtime; audit log export from Q4 to Q1 2028, labelled for auditors. Growth: partner program across Q2 and Q3, labelled 40 bookkeepers; annual plan pricing in Q4, labelled two months free; referral rewards in Q1 2028, labelled credit per referral. Support: in app help centre across Q1 and Q2, labelled 120 articles; weekend chat cover from Q3 onward, labelled 9 am to 5 pm. The theme gives the chart three bar colours, so Support repeats Product's navy; the team label under each task name keeps the lanes clear.

When this is the right slide

Use a swimlane roadmap slide when leadership, a board or several teams need to see how parallel streams of work line up over the next year or so: operating plans, post funding execution plans, multi team programs and annual planning sessions. It is the right choice when the question is who is doing what and when, rather than what the product will do. It is the wrong slide for customers, who care about features rather than teams, and for a single team's plan, which reads better as one roadmap without lanes. With more than four teams, or more than twelve items, the rows get too thin to read at presentation size. The slide also helps new leaders. Someone joining the executive team mid year can read the four lanes in a minute and know which colleague owns which outcome, which shortens the weeks of meetings it usually takes to learn how the company's work is divided.

How to adapt it

First, rename the four lanes to your teams or workstreams and give each two or three bars with a short outcome label, not a project code. Second, set the column labels to your quarters and say in the framing line who owns each lane and how often it reports. Third, when one lane needs to be shown alone in more detail, such as the platform team presenting its own plan, swap to the phase rollup Gantt, which shows four to six phases over five months for a single stream. Whichever form you use, refresh the slide each quarter and keep the old versions, so the leadership team can see how the plan moved and why. Keep the bar labels free of internal project codes, since the slide will travel further than the teams who use them, and a board member should be able to read every label without a glossary.

What makes this slide work

Lanes are teams with named outcomes

Product, Platform, Growth and Support each sit under their task names, and every bar carries a short outcome: up to 10 entities, zero downtime, 40 bookkeepers, 120 articles. Leaders can read across a lane to see one team's year, or down a quarter to see what the whole company is shipping at once.

The busiest quarter stands out

In Q3 2027, bank feed rules, the database migration, the partner program and weekend chat cover all run together. Seeing four lanes active in the same column warns leadership where people and attention will be stretched, which is the main reason to show a roadmap by team.

The framing line sets ownership

Four lanes, one per team, over five quarters. Each lane is owned by one lead who reports on it monthly. One sentence turns a chart into an accountability tool, since the audience now knows who to ask about any bar on the slide and how often it will be reported.

Questions people ask

What does lane ownership mean on a swimlane roadmap?

Each lane belongs to one named lead who answers for every bar in it and reports on it. The framing line here says so: each lane is owned by one lead who reports on it monthly. Without an owner, a lane is just a category, and nobody is accountable when a bar slips or two lanes collide.

How many lanes can one roadmap slide hold?

Four, as here, is comfortable. This layout takes eight to twelve bars in exactly four groups. With five or six teams, the rows get thin and the labels shrink. Combine small teams into one lane, or split the roadmap into two slides by audience, such as engineering lanes and commercial lanes.

Should every lane have the same number of items?

No. Lanes should show real work, and some teams have more distinct items than others. Here Growth has three items and the other lanes two each. What matters is that each lane's bars are named outcomes the leadership team cares about, not that the lanes look balanced.

Can a swimlane roadmap show work that depends on another team?

The chart has no arrows between lanes, so cross team dependencies are not drawn. Call out the important ones in the framing line or aloud, such as the audit log export needing the database migration finished first. If the roadmap is mostly about dependencies, a separate risk or dependency slide is clearer.

How far ahead should a swimlane roadmap look?

Four to six quarters. This one covers five, Q1 2027 to Q1 2028, which carries the plan across a year end without pretending to see two years out. Bars in the last quarter should be read as intentions, and the slide should be refreshed every quarter.

How do I present a swimlane roadmap to leadership?

Introduce the four lanes and their owners first, then walk across time quarter by quarter, pointing out where several lanes are busy at once. That is usually where the risk lies. Ask each owner to speak to their own lane for a minute rather than presenting all four yourself.
