Product launch plan, Brightwater Serum, Oriel and Fenn Skincare

Product launch plan template with phases, owners and launch day

A product launch plan has to get a product from finished formula to repeat buyers on a fixed date, with every phase owned, every dollar of launch spend placed and launch day scripted hour by hour. This six page plan for a $59 skincare serum does that with four gated phases, an $84,000 channel budget, a launch day run sheet, measures with trigger points and a sustain plan.

1. The product and the goal

Brightwater is a 30 ml vitamin C and niacinamide serum, our first product above $50 and our first made for the morning routine. It sells at $59 on our website and through 46 independent stockists. Customer research with 1,200 existing buyers showed that a brightening serum was the product they most often bought from another brand.

The launch has one job: bring Brightwater to existing customers first, then reach new ones through creators, so that it sells through its first production run of 8,000 units within 60 days without discounting.

8. After launch week

Most launches lose momentum in week three. These actions keep Brightwater in front of buyers through phase 4 without cutting the price.

The launch review on 27 April 2027 compares every measure with its target, records what to keep and change for the next product, and confirms the reorder quantity for the rest of the year.

How to adapt this document

First, set your gates from the things that can stop your launch: for software they might be a security review and a support playbook rather than stability tests and claims. Second, weight the channel budget from your own last launch data, not a template split; if you have none, spend a small test budget in phase 2 and decide from that. Third, if you sell in several countries, add a row per market to phase 1 for labelling and claims, because each market sets its own cosmetics rules.

What makes this document work

Phases only move on a gate

Each of the four phases ends with a test: claims signed off and a stock date confirmed before build up, stock in the warehouse and 3,000 on the waitlist before launch, a reorder placed before the plan closes. A slipping formula cannot drag the launch date silently, because the gate is not met.

The budget follows the evidence

Paid social takes 38.1% and creator seeding 21.4% of the $84,000 because those channels found new customers on the last launch, while email gets 2.4% and drives most first day sales. The seven channel lines add to the total and the shares to 100.0%.

Every measure has a trigger

Targets come with the action to take when they are missed: under 900 units on day one means resending the email to non openers; under 60% sell through by day 30 means a bundle with the cleanser, never a discount. The team knows the response before the number arrives.

Questions people ask

How far ahead should a product launch plan start?

Long enough to finish testing, packaging and claims review before any marketing starts, which for a physical product is often four to six months. This serum plan starts 21 weeks before launch day. Starting promotion before stock and claims are confirmed is the most common way launches end in delays, refunds or a rewritten label.

What should a launch day run sheet include?

Times, actions and one named owner per line, from the first stock and checkout check to the end of day review, plus the hourly sales target used to judge the morning. It should also say who can change the schedule. Keep it to one table everyone can see, because launch day is no time to read paragraphs.

Should a new product launch with a discount?

Not by default. A launch discount teaches early buyers to wait for the next one and makes the full price feel inflated. Early access for existing customers, samples and bundles with an established product usually build demand without cutting the price. This plan forbids discounts and uses a cleanser bundle at full price as its fallback.

How do you measure whether a product launch worked?

Look past first day sales to sell through of the first run, repeat purchase within a set period, review scores, returns and the cost of each new customer. A strong first day can hide a product nobody rebuys. Hold a launch review on a fixed date and record what to keep and change for the next product.

Who should own a product launch?

One launch lead who owns the plan, the gates, the budget and the run sheet, with named leads for product, marketing, ecommerce, wholesale and customer care beneath. Shared ownership across a committee slows decisions on the day. The lead does not do every task but decides when something on the run sheet changes.
