Change of role to Assistant Store Manager, Kestrel Hardware

Demotion letter with the reason, new pay and written agreement

A demotion letter puts a move to a lower role in writing: the reason, the new title and pay, the date it starts and the agreement behind it. This one page letter from a hardware chain moves a store manager to assistant manager after two failed stock audits, and records that he agreed in writing.

Mr Brendan Doyle, Store Manager, Millbrook store

Your move to Assistant Store Manager

Dear Brendan, this letter confirms the change of role we agreed at our meeting on Wednesday 30 September, and which you accepted in writing the same day.

Why. Stock loss at Millbrook was 3.9 percent at the March audit and 4.4 percent at the September audit, against a company target of 1.5 percent. Between the two audits you followed a 12 week stock control plan with weekly support from the loss prevention team, and the result did not improve. The store needs a manager focused on stock control, and you told me you would prefer to step back to the role you did well before your promotion.

Your agreement. Your contract does not allow your pay or role to be reduced without your consent. This change rests on your written agreement of 30 September, a copy of which is attached. All other terms of your employment stay the same, and your service continues unbroken.

The change takes effect on Monday 12 October 2026. Thank you for the honest conversation about this.

When a demotion needs consent

Title, duties and pay are core terms of employment, and in most common law systems they can only be changed by agreement or under an express contract term. Workplace advisory services describe the options as consultation and agreement, a contractual right to vary, or, failing both, ending the contract with notice and offering new terms, which carries its own risks. A demotion imposed without consent can let an employee resign and claim constructive dismissal, or claim breach of contract for the lost pay. That is why this letter rests on a signed agreement and says so in plain words.

Disciplinary demotion and a voluntary step down

A disciplinary demotion follows a finding of misconduct under a procedure that lists demotion as a sanction; it needs the full process, a right of appeal and usually a contractual basis. A performance demotion, like this one, follows a documented attempt to improve and works best when agreed. A voluntary step down is the employee's own request, for example to reduce responsibility, and needs a short letter confirming the request and the new terms. Each needs a different opening paragraph, and mixing them confuses the record.

How to adapt this document

Replace the figures with the evidence behind your decision, and name the improvement plan or warnings that came first. Rebuild the table with the real before and after terms, including any allowance or vehicle that changes. If the employee agreed in writing, attach that agreement and keep the consent paragraph. If they have not yet agreed, send this as a proposal with a reply date instead, and take advice before going further. Check minimum pay under any award or agreement before setting the new salary.

What makes this document work

The reason is measured and the history is shown

Stock loss of 3.9 and 4.4 percent against a 1.5 percent target, and a 12 week plan with weekly support between the audits, explain the decision. A reader can see the demotion followed a chance to improve rather than a single bad result.

Before and after in one table

Title, base salary, reporting line and store sit in two columns dated until 11 October and from 12 October. The $12,000 drop in pay is stated plainly next to the new reporting line, so nothing is buried.

Consent is the legal footing

The letter says the contract does not allow pay or role to be cut without consent, and that this change rests on his written agreement of 30 September, attached. Without that sentence and the attachment, a demotion with a pay cut invites a claim.

Questions people ask

Can an employer demote an employee without consent?

Usually not, unless the contract or an applicable agreement expressly allows it, for example as a disciplinary outcome. A demotion changes core terms such as title, duties and pay, and changing core terms normally needs agreement. Imposing one can amount to a breach of contract or, in some systems, a dismissal the employee can challenge.

Can pay be cut when someone is demoted?

Only with agreement or an express contractual right, and never below minimum pay set by law or an award. If the employee agrees, record it in writing with the new figure and the date, as this letter does. If they do not agree, the employer must decide whether to keep the current terms or follow a proper process to end the role.

Is a demotion a disciplinary action?

It can be, where a disciplinary procedure or contract lists demotion as a possible outcome after misconduct. It can also be voluntary, where an employee asks to step down, or performance based and agreed, as here. The letter should say which it is, because the procedure, the right to appeal and the legal risk all differ.

Should a demotion letter be signed by the employee?

Where the demotion rests on agreement, yes, or at least the agreement it refers to should be signed and attached. A countersigned letter or a separate signed variation is the evidence that consent was given freely. Give the employee time to read it and to get advice before signing.

Does a demotion affect continuity of service?

Not if the employee stays with the same employer under a varied contract. Service, leave balances and other accrued entitlements continue. Saying so in the letter, as this one does, removes a common worry and makes it clear the change is to the role, not a new employment.
